Buying a Form Fill Seal Machine? The Weigher Costs You More Than the Machine

If you're specifying a form fill seal machine, a vertical form seal machine, or a food grain packing machine, here's the number that matters: a multihead weigher with poor accuracy costs you more in the first 18 months than the machine itself, through product giveaway and film waste. Not sometimes. Consistently. I've watched it happen across five packaging lines now, and the pattern hasn't changed.

Here's the rule I give my procurement team: if a vendor quotes weigher accuracy as "±1%" and can't give you a standard deviation number, they don't know their own equipment. A ±1% spec on a 500g fill means a 10g swing. A standard deviation under 1g means most fills land within 2-3g of target. Those sound similar. They're not. The first one will have you shipping 505g bags as "500g," and that gap is your margin bleeding out 40 bags a minute.

Nobody puts this on the brochure. They put SEER ratings on the AC units and cycle speeds on the FFS machine. But the weigher is where you either make money or quietly lose it.

Why You're Hearing This From a Quality Inspector, Not a Sales Rep

I review packaging equipment specs and first-article runs before any line goes live. Roughly 200 unique machines and change-parts hit my desk each year. I've rejected about 30% of first deliveries in 2024 alone — most of those for accuracy claims that didn't hold under our weighed-sample protocol.

The one that still stings: a dried fruit packaging machine we commissioned in Q3 2022. Vendor guaranteed ±0.5g accuracy on a 250g apricot fill. In their lab, sure. In our facility, with our product's irregular shape and moisture variability, the multipond weigher drifted to a 2.1g standard deviation within six weeks. That's roughly 4,200 bags a day going out at 247g or 253g when the label said 250g. Regulatory exposure on the low end. Product giveaway on the high end. We ate a $22,000 rework of the test batch and delayed the launch by three weeks.

Now every contract we sign includes a clause: accuracy must be verified on-site, with our product, at production speed, for 72 continuous hours before final payment. Two vendors walked away from that clause last year. I consider that a feature, not a bug.

What Actually Drives Per-Unit Cost on a Packaging Line

Let's do the math buyers skip. Take a mid-speed line running 60 bags per minute, two shifts, 250 days a year. That's about 14.4 million bags annually.

If your weigher overfills by an average of 3g per 500g bag, and your product costs $4/kg, you're giving away roughly $170,000 a year in product. Plus film — overfilled bags change fill height, which can push you into the next film size tier (like moving from 200mm to 220mm web width), adding another 8-12% to material cost.

That number dwarfs the $15,000 you "saved" by choosing the cheaper multihead machine.

Three things I check now before approving any weigher spec:

  • Standard deviation, not percentage. Percentage accuracy hides the distribution. Give me sigma at target fill weight, on our product, at full speed.
  • Product-specific calibration data. Sticky dried fruit behaves nothing like free-flowing rice. A food grain packing machine weigher and a dried fruit packaging machine weigher are different animals.
  • Film-former compatibility. The vertical form seal machine's jaw timing and the weigher's dump cycle have to be tuned together. If the vendor sells "modules" without integration testing, you're the integrator. Good luck with that.

The Decision That Kept Me Up for Two Weeks

Last spring we had to choose between two lines for a new snack mix product. Option A: a well-known Japanese multipond weigher paired with a mid-tier vertical form seal machine — proven but priced at $185,000. Option B: an integrated Chinese system, every component from one factory, quoted at $118,000 with comparable published specs.

On paper, Option B made obvious sense. Same throughput, same claimed accuracy, 36% cheaper. My gut said no. Why? Because the integrated vendor's spec sheet listed accuracy as "±0.5-2%" — a range that wide means they don't know, and you're going to get the wrong end of it on irregular product.

We went with Option A. The delta was about $67,000 up front. Based on our own accuracy trials afterward (we ran both on sample product before deciding), Option A held a 0.8g standard deviation where Option B drifted to 2.4g on the same dried fruit mix. The payback math on giveaway alone came out to about 7 months. Not a slam dunk, but clear enough.

Your mileage may vary. If you're running a low-speed line, say under 20 bags per minute, or you're packing a single uniform product like white rice, the cheaper integrated system might genuinely be fine. The giveaway math scales with volume and product irregularity. High volume plus irregular shape equals pay for the weigher. Low volume plus uniform product equals save the money.

The Hidden Costs Nobody Quotes Upfront

Here's where the transparency issue really shows up. When you get a quote for a form fill seal machine, ask three questions:

  1. What's included in commissioning and on-site accuracy verification, and how many days?
  2. What's the recommended spare-parts kit, and what does it cost?
  3. What's the annual calibration service fee, and is it mandatory to maintain warranty?

I've seen quotes where the "included" commissioning was two days of remote phone support (not that anyone answered). I've seen spare-parts kits priced at 15% of machine cost. I've seen calibration service contracts that quietly add 4% to the acquisition cost every year — forever.

The vendors who list all of this upfront, even when the total looks higher, usually cost less over a five-year horizon. Every time I've run the comparison, that holds. The cheap quote isn't cheap. It's just incomplete.

Ask "what's NOT included" before you ask "what's the price." The answer to the first question tells you whether the second one means anything.

When This Advice Doesn't Apply

I can only speak to mid-to-high volume food packaging — 40 bags per minute and up, with products that have some variability in shape or density. That's my world.

If you're running a pilot line, or packing uniform granular product under 15 bags per minute, the weigher-accuracy-first calculus may not hold. Your giveaway volume is too low to justify the premium. Buy the reliable-but-cheaper option and put the savings into better sealing-jaw tooling instead — leaks and seals cause more customer complaints than fill weight in low-volume operations, in my experience.

Also worth noting: I work in a regulated food environment. If you're packaging non-food items — hardware, small parts, pet toys — the accuracy standards and consequences are different. Lower stakes, different math, and I'd be guessing if I applied my numbers to your situation.

The bottom line, if you take nothing else: verify the multipond weigher's accuracy in your facility, with your product, before you sign. It's the difference between a packaging line that pays for itself and one that quietly eats your margin for the next five years. Everything else on the machine is replaceable. That number isn't.
