My phone buzzed before I'd finished my first coffee. A property manager for a 12-unit office building we service was on the line. Her words were rushed: 'The Lennox heat pump is dead. Again. We've got tenants arriving in two hours.'
I'm a procurement manager at a 35-person HVAC service company. I've managed our parts budget ($420,000 annually) for six years, negotiated with 40+ vendors, and documented every order in our cost tracking system. I've seen a lot of invoices. But that morning, I made a decision that cost us $970 more than it should have.
The quote that looked too good
The diagnosis came in by 9 a.m.: the condenser coil on the Lennox heat pump system had failed, and the compressor was overheating. The rework wasn't cheap. Emergency labor: $1,250. Refrigerant: $420. Overtime: $600. Tenant relocation credits: $800. That's $3,070 on top of the $2,050 we'd already spent. Total: $5,120. The genuine parts path would have been $3,050 plus $1,100 labor—$4,150. The 'cheaper' option cost us $970 more.

We also had a warranty problem. Our service agreement required genuine parts for covered repairs. The aftermarket coil wasn't covered, and the compressor warranty was at risk. We ended up eating the cost.
In 2023, I audited our spending and found that 14% of our emergency overruns came from failed aftermarket parts. We put a three-quote policy in place, but I still let the heat wave rush me. That's the part that stings.
The humidity problem I almost made worse
While the heat pump was down, tenants in the basement offices started complaining about musty air. The relative humidity was around 68%. I got quotes for a Hisense dehumidifier—a 50-pint model at $279—and someone suggested an Arctic Air cooler for $59. The Arctic Air was tempting. It was cheap and portable.
Then I remembered what most people don't realize: an evaporative cooler adds moisture to the air. It's not a dehumidifier. In a damp basement, it would've made things worse. According to the U.S. Department of Energy (energy.gov), dehumidifiers remove moisture from the air, while humidifiers add moisture. The Arctic Air cooler is neither—it's an evaporative cooler. It works in dry climates, not humid ones.
We bought the Hisense dehumidifier instead. According to EPA Energy Star (energystar.gov), indoor relative humidity should be kept between 30% and 50% to reduce mold and pests. Within two days, the basement was at 48%. The cheap cooler would've likely led to a mold remediation bill—our vendor estimated $2,200 minimum.
If you're ever confused about what's the difference between a humidifier and a dehumidifier, here's the short version: a humidifier adds moisture; a dehumidifier removes it. An Arctic Air cooler does neither. It cools by evaporating water, which adds humidity. Don't use one in a wet space.
What I changed
After that June, I rebuilt our procurement process. Every quote now goes into a TCO sheet. Total cost of ownership (i.e., not just the part price, but freight, labor, downtime, rework, warranty risk, and tenant impact) is the only number that matters.
After comparing 8 vendors over 3 months using our TCO spreadsheet, I found that the lowest quoted part price was the lowest total cost only 3 times out of 10. That's not a slogan; that's our data.
I also stopped treating genuine Lennox HVAC parts as a brand tax. For heat pump systems, the specs matter. The AHRI directory (ahridirectory.org) lists certified performance for air-source heat pumps under AHRI 210/240. Aftermarket parts aren't automatically bad, but they're not automatically equivalent either. I do not mean that every aftermarket part will fail. I mean that the savings have to be weighed against the risk.
This was true 15 years ago when OEM parts were marked up and local supply houses had limited competition. Today, online distributors and better data have narrowed the price gap. The risk gap hasn't closed as much.
The $970 reminder
I still have the aftermarket invoice pinned above my desk. It's a reminder that the cheapest quote isn't the cheapest job.
