The Real Cost of a Lennox HVAC System (and the $18,600 Quote That Almost Fooled Me)

November started with a phone call

The first Tuesday of November started with a text that every buildings person dreads:

“Grove Street is at 57 degrees and dropping. Tenants are pulling out space heaters.”

It was 7:40 in the morning, and outside it was 28 degrees. The heat pump that serves the ground-floor office suite had been running on emergency heat all night, and the building manager had already checked the mechanical room twice. Nothing looked obviously wrong. That was the problem.

A little background: I am the procurement manager at a 40-person property management company. HVAC is the line item I watch closest. We budget about $90,000 a year for service, repairs, and replacements across the portfolio, and I have kept a line-by-line log of every invoice since 2019. I know what a blower motor costs. I know what an after-hours trip fee costs. And up until that Tuesday, I honestly believed the cheapest quote was the responsible choice. The second Lennox dealer wrote a much shorter bid: $18,600 for the same outdoor condenser. My first reaction was to call the first dealer and ask why their number was $4,900 high. Good thing I did not. On page two of the cheaper bid sat four small details that changed everything.

There was no line set replacement. There was no permit or inspection fee. There was no electrical work. And the line for the indoor coil did not say “replace.” It said “reuse existing if serviceable.”

Here is what I did not fully appreciate before this project: an outdoor unit is only half of a heat pump system. The matched indoor coil is the other half. According to the AHRI directory (ahridirectory.org), manufacturers rate efficiency for tested combinations — the outdoor unit paired with a specific indoor coil. Hang a new condenser on an old, unmatched coil, and the efficiency number you thought you were buying is mostly theoretical. In our case, the existing coil was original to the 2005 system. When I asked both dealers whether the compressor warranty would apply if we reused it, the first dealer said no. The second dealer did not answer directly. That told me everything.

When I added the missing pieces to my spreadsheet — line set, permit, electrical, the correct indoor coil — the $18,600 bid climbed to about $22,900. I was not saving $4,900. I was saving maybe $600, and giving up a load calculation, a startup report, and a two-year labor warranty. That was not a deal. That was a gamble.

To be fair, the second dealer was not trying to hide anything. It was a legitimate bid for a different scope of work. But the terms on the summary line looked identical, which is exactly how a buyer gets fooled. The cost of a Lennox HVAC system is only comparable when two quotes describe the same scope. Until they do, the lower number is not a price. It is an invitation to a change order.

The thermostat detour

Somewhere in the middle of all this, our office tenant asked whether they could keep using their Google Nest Thermostat. They had bought it for the old system, liked the app, and did not want to lose it. I understood. But the dealer recommended the Lennox iComfort S30 thermostat instead, and at first I assumed they were just trying to sell an expensive accessory.

That was not the case. The system we chose uses communicating controls — the outdoor unit, air handler, and thermostat talk to each other continuously to adjust capacity. A Google Nest Thermostat can control the temperature, but it cannot speak that communicating protocol. It would have turned a variable-capacity system into a fancy single-stage system. The real cost

In my opinion, that is not where you want to save money on an HVAC replacement.

I still track every HVAC invoice. That is exactly why I know the maintenance plan cost less than one emergency after-hours trip. Five minutes of prevention really is cheaper than five days of correction. It sounds like a slogan. I did not believe it until I watched a man with an EGO leaf blower and a $30 capacitor save a $23,500 system from a very awkward January.

The best purchase I made that year was not the heat pump. It was the habit of checking the things that make the heat pump last.
